JAPANESE KITCHENWARE MANUFACTURER
Building International Market-Entry Capability for a Japanese Manufacturer of Premium Kitchen Knives and Cutlery
The initial objective was to test overseas demand for a range of Japanese kitchen knives through crowdfunding and direct-to-consumer sales.
The work developed into a broader international commercial program covering English-language positioning, competitor and customer research, product bundles, reward tiers, international pricing, country-specific shipping, campaign planning, Shopify development, product pages, customer surveys, digital PR, influencer and affiliate outreach, advertising coordination and performance reporting.
Support continued beyond the campaign itself. Customer information, fulfilment requirements, ongoing e-commerce, partner activity and international communications had to be organized so that the company could continue selling and learning after the initial launch.
The result was not simply an overseas campaign. It was a more complete international sales platform through which the manufacturer could test demand, reach customers directly and continue developing markets outside Japan.
JAPAN-DEVELOPED SPECIALIST NUTRITION PRODUCT
Creating the European commercial and operating model for a Japan-developed specialist nutrition product
The project began with a Japan-developed specialist nutrition product intended for commercialization in Europe.
Establishing a workable route to market required more than translating the packaging or launching an online store. The work connected company structure, banking, Stripe payments, Shopify, scientific and product documentation, multilingual materials, professional advisers, regulatory dependencies, product labelling, customer communications, a German fulfilment operation and DHL delivery.
The individual components also had to be developed in the correct sequence. Product and scientific materials needed to be organized for professional review; commercial claims had to remain consistent across packaging, website content and customer communication; and the responsibilities of the company, advisers, warehouse and logistics providers had to be clearly separated.
Europe remains the initial operating focus, while the underlying commercial and documentation structure is also being developed with potential expansion into North America, Taiwan, Southeast Asia and other suitable markets in mind.

Mark helped restructure the offer around a 90-day pilot for logistics and manufacturing sites, with Japanese-language induction modules, Microsoft Entra ID access, site-specific QR codes and a management report showing overdue training, expiring licences and unresolved acknowledgements.
Japanese clients were less interested in another HR dashboard than in whether the system could reduce the administrative burden around contractor onboarding, expired certificates and audit preparation. That changed both the sales proposition and some of our product priorities.
A surprising amount of time went into the agreement itself. We had to define who owned a lead, how implementation fees differed from recurring licence revenue, who paid for localization and custom development, how renewals were attributed, and what happened when one customer introduced us to another company within the same corporate holdings group.
Mark joined demonstrations, procurement calls and information-security reviews. He also dealt with practical questions our product team did not hear directly—whether temporary workers could complete training on a personal phone, how supervisors corrected a name entered in Japanese characters, and who was responsible when a site manager uploaded the wrong certificate.

customers began combining commercial, technical and documentation questions in the same enquiry. A single message might ask whether a centrifuge accepted a particular tube size, request a calibration certificate, question the storage conditions for a reference standard and ask for an estimated delivery date to a university laboratory.
Our support staff were repeatedly copying order numbers, serial numbers, lot information and shipping details between Shopify, email, HubSpot and spreadsheets. Technical questions sometimes reached the sales team, while routine delivery enquiries were being sent to scientific staff.
Mark mapped the process from quotation and order placement through payment review, document verification, stock allocation, dispatch, delivery exceptions, calibration requests, warranty cases and replacement orders.
He then helped us build an n8n workflow that pulled order and customer data from Shopify and HubSpot, used Claude Code and ChatGPT/Codex to classify enquiries by issue type, and extracted details such as product model, serial number, lot number, destination country and requested document. The appropriate task was then created in ClickUp and assigned to sales, logistics, quality or technical support.
The system was deliberately prevented from answering scientific, compatibility or quality questions automatically. It prepared a bilingual draft, attached the relevant order history and available documents, and routed the case to a qualified person for review.
Shopify Flow was also used to flag orders containing temperature-sensitive reference materials, products requiring calibration documentation, unusually high-value instruments and destinations where additional shipping review was needed.
Some of the most effective improvements were not AI-related. Mark reorganised the product pages so customers could find tube compatibility, measurement range, accuracy, calibration options, replacement parts, certificates of analysis and safety data sheets without submitting a support request.
We reduced repetitive administrative work, improved the quality of information reaching our scientific staff and created a much clearer record of why an order, document request or technical case had been delayed. The automation was useful, but the real value came from understanding which decisions could be automated and which still required professional judgment.”
